AI Revenue-Leak Audit · Independent hotels, 20–80 rooms

AI recommends your hotel. Google gets the booking.

I ran 100 traveler searches on Gemini — the questions guests actually ask about Paris, Milan and Barcelona. 547 hotel recommendations. Google's own booking pages got the link 71% of the time. The hotel's own site — not once in 547. The audit tells you what that costs you per year, in euros. Every assumption shown.

01 — Evidence

The AI said your name. Where did the booking go?

I put 100 traveler questions to Gemini — the kind guests actually ask about Paris, Milan and Barcelona, in English, French, Italian and Spanish, logged out — and wrote down every hotel it named and where each link pointed. 547 recommendations. ChatGPT wanted a login for every single query, so this round is Gemini only.

In the 131,000-hotel study below, 84% of hotels never get named at all. For the ones that do — here's where the booking goes:

In 547 recommendations, the booking link was never the hotel's own site. Seven times out of ten it was Google's.

ChatGPT asked for a login on every single query — so there's no data here. I don't log in for research.

Worth knowing: your guests do log in, so their answers may look different. The audit tests your hotel on both assistants.

Our benchmark, Sep 21 2026 — 100 queries, logged out, English + French/Italian/Spanish. A dated snapshot, not a census: AI answers drift run to run.

02 — The audit

A diagnostic.
Not a pitch.

It starts with three numbers from you. Then I run five tests on your hotel the way a guest would. Seven days later you get the report: your leak in euros per year, with every assumption spelled out.

STEP 01
Send three numbers
Your average rate, your occupancy, your front-desk hours. No logins — I don't need access to anything.
STEP 02
I run five tests
I ask ChatGPT and Gemini the questions your guests actually ask. I call your front desk after hours. I try to book on your site the way a guest would.
STEP 03
Written report in 7 days
One figure in euros per year, the assumptions behind it, a fix list in priority order. Fifteen minutes to read.
The five tests
1
AI mention test — does ChatGPT or Gemini name you for the questions your guests actually ask?
2
Booking-path test — when they name you, where does the booking go, and what does it cost you?
3
Missed-call math — the calls you miss after hours, priced at your average rate.
4
Review-gap scan — what the AI reads about you, and what it can't find.
5
AI-readability check — can a machine read your rates, rooms and address from your own site?
What we won't do
Promise you bookings.
Sell you implementation inside the audit.
Take a commission from anyone in your booking path. Not Google, not an OTA, not a booking engine.
03 — Pricing

€190 for the first 10 audits. That's the whole pricing section.

If you want me to fix what the report finds, your audit payment comes straight off that price. If not, the diagnosis is yours to keep.

The Fix, when you're ready: AI Direct-Path Fix, €1,100 — €910 after your founding-audit credit. 14-day delivery, day-30 repeat test.

Guarantee. If the report doesn't show your leak in €/yr with every assumption shown — full refund. No forms, no calls.

If there's no number, there's no invoice.
The report shows your leak in euros per year with the assumptions behind it, or you pay nothing.
04 — Questions

Fair questions, straight answers.

Is this SEO?
No. SEO is about ranking on Google. This is about whether AI assistants mention your hotel, and where they send the guest next. Some fixes overlap — the question is different.
Do you promise bookings?
No. I measure the leak and put a price on it. What you do next is your call — the report lists the fixes in the order I'd do them.
What if you find nothing?
Then the report says so, with the test results to back it. €190 to learn your direct channel is solid is money well spent. And if the report can't produce a number at all, you're refunded.
Who is RoomRoute?
One person who ran the 547-recommendation study above, working with independent hotels of 20–80 rooms in Paris, Milan and Barcelona. No agency. No software to sell you.
